The Problem: Ad‑hoc referrals and opaque recurring revenue.

Before this project, the accounting firm relied on ad‑hoc emails and spreadsheets to manage new recurring service opportunities. There was no standard way to capture referrals, deals were often created late or not at all, and different team members handled sales conversations, contracting, billing, and onboarding with their own processes. As a result, new recurring engagements stalled, contracts sometimes went out with the wrong legal entity, work occasionally began before signatures or billing were in place, and the firm had limited visibility into new recurring revenue by source or service tier. 

The core issues included:

  • Inconsistent intake: Referrals and inbound interest were not converted into deals in a standardized way.
  • Fragmented handoffs: Sales, contract creation, billing setup, and onboarding lived in separate tools and heads.
  • Legal risk: There was no single source of truth for whether a master services agreement (MSA) was in place for each legal entity.
  • Poor ARR/MRR visibility: Leadership lacked clear reporting on recurring revenue by source (referral, direct, partner, event), service tier, and entity.

The firm knew it needed a repeatable, auditable process for recurring services - one that would work regardless of which partner or staff member was involved.

The Solution: A recurring services pipeline with process enforcement

To address these challenges, the accounting team designed and implemented a dedicated “Recurring Services” pipeline in HubSpot to manage every step from referral to welcome email sent. The pipeline included clearly defined stages, owners, and entry/exit criteria, supported by automation for discovery booking, quote publishing, and contract signing.

A master services agreement model at the company level ensures every legal entity has the right terms on file, while HubSpot quotes and templates standardize how recurring fees, onboarding fees, and add‑on services are presented and signed. Work cannot begin until both contracts are signed and billing and the client portal are ready. 

Standardized intake

Every opportunity now enters the system in one of two ways:

  • Internal referral form: Team members submit an internal form that automatically creates the contact, company, and a “[Company] Recurring Services” deal in the “Inquiry Received” stage, with the source captured (Referral, Direct, Partner, Event).
  • Manual deal creation: When prospects come in via direct email, calls, or partner introductions, the Sales Lead creates the deal in HubSpot, ensuring consistent naming and source tracking.

This guarantees that every potential recurring engagement is captured in the same way, with the same core data, and routed to the right owner.

Clear stages and ownership

The pipeline runs through seven active stages and two terminal outcomes:

  • Inquiry Received
  • Discovery Scheduled
  • Negotiation/Feedback
  • Ready for Contract
  • Contract Sent
  • Contract Signed
  • Closed Won / Closed Lost

Each stage has a single accountable owner and simple rules for when a deal enters and exits that stage. For example:

  • “Inquiry Received”: owned by the Sales Lead, who ensures the referrer sends a warm introduction email with the correct HubSpot meeting link.
  • “Discovery Scheduled”: entered automatically when the client books via the Sales Lead’s HubSpot scheduler, with the Sales Lead running a standardized discovery playbook.
  • “Negotiation/Feedback”: used when clients need more time or information, with a required “Reason in Negotiation” field and a “stale” tag applied after a period of inactivity.
  • “Ready for Contract”: gated by required scope fields such as legal entity name, service package, number of entities, and contract notes, ensuring a complete handoff to the Contract Execution Lead.
  • “Contract Sent” and “Contract Signed”: driven by HubSpot quote publishing and e‑signature completion, with automatic stage advancement once all required signatures are collected.
  • “Closed Won”: gated by a “Welcome Email Sent” property, ensuring the client portal and billing are ready before the opportunity is considered won.

Roles are explicitly defined: Referrer, Sales Lead, Contract Execution Lead, Client Portal Owner, Billing Configuration, Billing Infrastructure, and Pipeline & Systems Owner, with documented handoff points between each.

MSA architecture at the company level

A key element of the solution is the firm’s master services agreement (MSA) architecture. Every client who buys recurring services, project work, or hourly services needs an MSA on file, signed once per legal entity and valid for all current and future engagements with that entity.

HubSpot properties on the company record track:

  • “MSA on file” (Yes/No)
  • “MSA signed date”

When a deal advances to “Ready for Contract”:

  • If “MSA on file” is No or blank, the system automatically creates an MSA quote on the deal in draft state, which the Contract Execution Lead reviews, renames, and sends alongside the service quote.
  • If “MSA on file” is Yes, no new MSA quote is created, and the firm only sends the service quote.

When the MSA is signed, HubSpot automatically updates the company‑level MSA properties, so future engagements for the same entity skip MSA creation and proceed directly to service scoping and quoting.

Structured discovery and scoping

During discovery, the Sales Lead uses a HubSpot playbook to capture key scoping details, such as:

  • Services needed (bookkeeping, payroll, advisory, etc.)
  • Number of entities and estimated transaction volume
  • Preferred reporting cadence
  • Any regulatory or industry specifics

These answers flow into standardized properties used to define scope and drive pricing. Before a deal can enter “Ready for Contract,” the Sales Lead must complete required fields covering legal entity, service packages, entity counts, and notes, ensuring the Contract Execution Lead always receives a complete and accurate handoff.

Quote build, contracts, and welcome email gating

The Contract Execution Lead follows a documented playbook to:

  • Determine whether an MSA is needed based on company‑level properties.
  • Build and send the appropriate combination of MSA and service quotes using standard templates.
  • Apply standardized line items and pricing for recurring services, onboarding, entities, and add‑ons.
  • Send combined or service‑only emails from the quote tool, which automatically advances deals to “Contract Sent.”

When all required signatures are collected, the deal auto‑advances to “Contract Signed,” and notifications trigger backend work on the client portal and billing configuration.

Only once the client portal is ready, onboarding tasks are in place, and billing configuration is set does the Contract Execution Lead send a templated welcome email and move the deal to “Closed Won.” The “Welcome Email Sent” property gates this move, ensuring no deal is marked as won before the firm is actually ready to serve the client.
